
Beyond AI Theatre: Why Your New Tools Are Collecting Dust
AI Adoption Is Not a Technology Problem
Most companies that started investing in AI over the past couple of years have followed roughly the same playbook. Leadership greenlights a budget, a team picks a few use cases, pilots get built, and someone presents results to a steering committee. On paper, it looks like progress. In practice, six to twelve months in, the organization is more or less operating the same way it was before.
The usual explanation is that the technology isn't ready, models hallucinate, data quality is poor, integration is complex. Some of that is true, but it's rarely the reason things stall. The actual problem is that most organizations bolt AI onto processes that were designed without it and then expect people to change how they work without changing anything about the work itself.
That gap between "we have AI tools" and "AI is part of how we operate" is where nearly every initiative gets stuck.
There's a pattern that plays out in a lot of these rollouts, and it's worth naming because it keeps happening. A company runs pilots, builds internal demos, maybe hosts a hackathon. The output looks impressive in a slide deck. But the pilots sit in sandboxes, the demos don't connect to production systems, and the hackathon winners go back to their regular jobs on Monday. Nothing about the core business workflow changes. You could call it an AI theatre a lot of visible activity that creates the appearance of progress while the actual operating model stays untouched.
It's not that people are being cynical about it. Most of the time, the teams involved genuinely believe they're making headway. The disconnect is structural, not motivational.
Here's where it gets specific. AI tools are fundamentally about augmenting or automating decisions. But the workflows they land in are built around layers of human review approvals, sign-offs, escalations, status meetings. When you introduce an AI-generated output into that chain, you're not removing a step. You're adding one. Now someone has to look at what the model produced, decide whether to trust it, and then do what they were going to do anyway. Net effect: more work, not less.
This plays out in ways that don't make it into case studies. At one company, an AI-powered test suggestions tool was rolled out to the QA team. The tool was technically sound; it could look at code changes and recommend which regression tests to prioritize. But the QAEs had spent years building their own mental models of what breaks and when. The tool's suggestions didn't map to how they thought about risk, and every time they had to review and override the recommendations, it felt like an interruption rather than an assist. Within a couple of months, most of the team had stopped opening the dashboard entirely. Nobody made a formal decision to abandon it. It just fell out of use because it added friction to a process that already worked well enough.
On the client-facing side, the pattern is similar but messier. A services company built an AI-powered project portal for mid-size client status updates, predictive timelines, automated risk flags, the whole thing. The client's leadership said the right things about it during the demo. But the client's internal dev team had their own tools, their own Jira boards, their own standups. The portal was a second source of truth that nobody asked for. Within weeks, the primary point of contact was back to sending Slack messages and requesting spreadsheet exports. The portal still exists. It gets referenced in quarterly reviews. Nobody uses it day to day.
These aren't failure stories about bad AI. The technology worked. What didn't work was the assumption that good output would naturally change behaviour.
The companies that are actually getting somewhere with AI tend to share one trait: they're willing to change the process before deploying the tool. Instead of asking "where can we apply AI?", they start with "where do decisions happen, and what would it take to restructure how those decisions get made?" That's a harder question, and it takes longer to answer, but it's the one that matters.
In practice, this means the AI output isn't a dashboard; someone checks it's baked into the workflow at the point where a decision actually happens. A procurement system that auto-adjusts order quantities based on demand signals, with a human reviewing exceptions rather than initiating every order. A testing pipeline where AI-prioritized test suites run by default, and the QA team's role shifts toward validating edge cases the model flags as uncertain. The interface is designed around action, not information display, and the human role is redefined to account for what the system handles.
This is why the shift toward low-code tooling actually matters. When the people who actually do the work operations leads, QA managers, domain specialists can adjust rules, thresholds, and workflows without filing an engineering ticket, the system adapts faster and stays relevant longer. The gap between "this would be useful" and "this is live" shrinks from weeks to hours, and that speed is what keeps adoption from decaying after the initial rollout.
If there's a takeaway here, it's operational, not philosophical. Before spending another quarter on pilots, map your top five decision points to the places where someone stops, evaluates information, and commits to an action. For each one, ask three questions: what data feeds this decision today, how long does it take, and what would need to change for AI to participate in it rather than just inform it. If you can't answer the third question clearly, you don't have an AI adoption problem. You have a process design problem, and no model is going to fix that for you.
